Can anyone advise what usually happens if you start placements late? How do you make up the days to 120?

You need to ask your university how they will provide for the missed opportunities for gaining experience, expertise and evidence against the TSs involved in a delayed placement. It is a rare trainee that is able to complete the 120 days in school that the provider is required to offer, and most trainees can be supported to make excellent progress despite missing a few days.

There is usually a gap between the last day of placement and the exam board. This is where students make up the extra days. We factor this in as schools are such a breeding ground for colds that lots of students take too much time off sick and fail to make the 120 day level.
