Keyworker time

Hi, I’m looking for some advice on keyworker sessions within a school based nursery. Last year I was an NQT, wasn’t early years trained, with all of my PGCE placements in KS2. I inherited the daily plan and adult led sessions form the last teacher and went with it. Now in my RQT year I have realised that what consists of my keyworker time, date board, sound of the week, number of the week and a song of the week is not what a key worker session is about, and it’s too long, we can be sat on the carpet for more than 15 mins.
So my question is how do other setting start their morning and afternoon? I want to keep it short but useful so I can get them into provision before phonics, and yes I have been going from keyworker to phonics-those poor children. :(
    Any ideas would be welcome.
